We Went Deep on Voice AI When Everyone Else Built Chatbots

Sam McKay on why Enterprise DNA went deep on voice AI employees when chat was the dominant AI paradigm, and what three years of deployments have confirmed.

When we started building voice-powered AI products, the question I got most often was: why?

Every major AI company was pouring resources into text interfaces. Chat was the dominant paradigm. Copilots, chatbots, text-to-action workflows. The entire industry had converged on a single model: type a prompt, get an answer.

We went in a different direction. And three years of watching businesses struggle with chat interfaces while succeeding with voice have made me more certain, not less, that we made the right call.

Here is the logic behind the decision and what we have learned since.

The problem chat-first AI does not acknowledge

Text-based AI interfaces have a real limitation that does not get discussed much, because the people building AI products are, by definition, comfortable with text interfaces. They spend all day at keyboards. They naturally assume others do too.

A significant portion of the business world does not. Not because those people are less capable. Because their work does not happen at a desk. Technicians, trade workers, sales reps in the field, retail staff, medical professionals, hospitality workers — these are not people who will pull out a laptop and type a query into a chat interface. They pick up a phone.

Customers are the same. When something urgent or complex comes up, people call. Not because chat is hard, but because voice is faster and clearer for resolving things that matter. A confused customer with a billing issue does not want to type a paragraph explaining the problem. They want to talk to someone — or something — that can sort it out in real time.

The businesses that benefit most from AI are not always the ones with knowledge workers at desks. They are often the ones with distributed teams, customer-facing staff, and high-volume inbound communication that happens over the phone. For those businesses, a chatbot is solving the wrong problem.

The other issue with chat adoption

There is a second problem with chat-first AI that vendors do not advertise: adoption.

A chatbot or internal AI assistant creates a new interface your team has to learn, remember, and integrate into their existing habits. Some teams do this well. Many do not. Usage rates for enterprise chat tools are consistently lower than procurement teams expect when they buy in. People default to email, phone calls, and direct messages, because that is what they already do. Adding another browser tab for an AI chat interface is friction.

Voice is different. Not because it is simpler to use. But because it meets people where they already are. The phone call exists. The workflow exists. The question is whether there is a capable agent on the other end.

You do not need to teach someone to pick up the phone. They already know how. You just need the AI to handle it well when they do.

What enterprise voice AI actually enables

When I talk to enterprise teams about voice AI employees, the conversation is not about replacing the receptionist. That is a surface-level use case, and a useful one for many businesses. But the deeper enterprise value is different.

Internal knowledge discovery. An enterprise with 5,000 employees has enormous amounts of knowledge distributed across documents, systems, policies, and people’s heads. When a new employee needs to understand a procedure, or a team member needs to find a policy, they usually do one of three things: search the intranet (slow, often fails), email HR or IT (slow, annoying for both sides), or ask a colleague (fast, but interrupts their day).

A voice AI employee handles the same query in under a minute. Not by scanning a static knowledge base. By actually understanding the question, accessing the right documents, and summarising the relevant answer in plain language. The person asking does not need to know which system holds the information. They just ask.

Reporting and data queries. Data teams spend a meaningful portion of their time answering questions that are not analytical. “What was our sales figure last month?” “How many open support tickets do we have this week?” “What is the current inventory level for product X?” These are lookup questions, not analytical questions.

A voice AI employee integrated with your data systems can answer these in real time, on a call. No dashboard. No report request. No waiting for someone to get back to you. This matters most in businesses where decision-makers are not sitting in front of screens — and those businesses are the majority.

Admin and coordination. Scheduling, meeting prep, action item follow-up. These tasks are things that genuinely feel more natural spoken aloud than typed into a chat window. “What do I have tomorrow morning and is there anything I should prepare for?” is a more intuitive spoken question than a typed prompt. For executives and field managers who are already working from their phones, a voice AI employee fits into an existing pattern of behaviour rather than requiring a new one.

Why our path to voice AI ran through data education

Our route to enterprise voice AI was not straightforward.

Voice solves that bottleneck in a specific category of businesses: those where the most important conversations happen over the phone, where teams are distributed or mobile, and where the question needs an answer now, not after someone logs into another system.

What three years of deployments have taught us

Two things stand out clearly after watching how voice AI deployments actually go.

First: the businesses that get the most value are the ones deploying voice AI in workflows where the alternative is a human answering a phone. Not workflows where the alternative is a chatbot. When you compare voice AI to human telephone handling, the economics are clear — response time, consistency, 24-hour availability, cost per interaction. Voice AI wins on every dimension for the right category of query.

Second: the failure mode is almost always scope. Businesses try to handle too much with a single deployment from day one. The agent handles 70% of calls brilliantly, struggles with 10%, and the difficult cases dominate the internal conversation.

The deployments that work best start narrow. One workflow, handled excellently. A specific type of customer inquiry. A specific internal knowledge domain. Then expand once the team is confident in the system and the system has proven its reliability within its defined scope. It is the same principle that applies across any AI deployment — narrow scope, good data, clear ownership, gradual expansion. Most businesses that rush past that readiness foundation regret it.

Where this is heading

The next phase of enterprise voice AI is not about more call handling. It is about agents that are genuinely embedded in operational workflows.

Not a phone number you call when you have a question. An AI team member that participates in processes. That sends a voice summary to the team after a decision. That reaches out proactively when a condition is triggered. That integrates with CRM, calendar, and data systems and operates as an active participant rather than a passive answering service.

The businesses deploying voice AI employees now are building the operational muscle — the process documentation, the system integrations, the ownership model — that will make the next phase accessible to them when it arrives. The ones who wait face the same readiness gap that slows down every AI deployment. The technology gets better. The gap is always the foundation.

What this means for your business
