Seat-based pricing is measurably losing ground to usage/outcome pricing

Seat-based pricing for AI tools dropped from 21% to 15% of companies in the last twelve months, while hybrid pricing models jumped from 27% to 41%. The shift is real, and the reason matters if you sell software or buy it.

The problem with per-seat pricing is simple. When an AI agent does the work of three people, charging per seat punishes the customer for getting more efficient. You automate a task, cut headcount or reassign people, and your software bill stays the same or climbs because you still need the seats. The incentive structure is backwards. Customers notice.

Hybrid models, typically usage plus outcomes or flat retainers with volume tiers, fix that misalignment. You pay for what you use or what you achieve, not for how many chairs are in the room. If you’re building AI into your operations, this is the kind of commercial structure that scales without friction. It’s also clean sales language: “We don’t charge you more when your team gets faster.”

If you’re a vendor, the takeaway is straightforward. Seat-based pricing is losing because it fights the value prop of the tools themselves. If you’re a buyer, you now have room to push for pricing that rewards efficiency instead of penning you in. And if you’re running an AI command centre that orchestrates agents across workflows, hybrid or outcome-based pricing makes a lot more sense than counting logins.

The data came from multiple podcast sources over the last year, so treat the percentages as directional rather than gospel. But the direction is clear. Per-seat is shrinking, and the models that align cost with value are winning.
