The play
Vertical specialization plus retainer pricing is commanding a premium, double down on proving one vertical deeply.
An anonymous post circulating this week argues that vertical AI agencies, those that pick a single industry like healthcare or legal and go deep, are pulling 2.9 times the contract value and three times the client retention of generalist AI consultancies. The claimed secret is a three-part pricing model: a retainer for the build, a success fee tied to measurable outcomes, and a clawback clause if the system underperforms.
The numbers sound clean, maybe too clean. The original report names no companies, cites no clients, and reads like a synthesis rather than a case log. That means you should treat the figures as directional, not gospel. But the underlying pattern matches what we see inside Enterprise DNA’s own vertical work. When an AI partner understands your compliance rules, your margin structure, and your customer language without a briefing deck, the conversation shifts from “Can you build this?” to “How fast can we scale it?”
The retainer-plus-outcome structure also makes sense if you have been burned by fixed-price AI projects that shipped on time but changed nothing. Skin in the game focuses the builder. A clawback keeps the system honest after launch, when most vendors have moved on. The risk is that vague success metrics turn into negotiation traps six months later, so the contract needs to define outcomes in plain operational terms before anyone signs.
If you are evaluating an AI partner, ask whether they have done three projects in your vertical, not thirty projects across every vertical. The specialist should be able to sketch your workflow and flag your edge cases in the first call. That kind of depth is exactly what we build into an AI command centre, where the system learns your business rules once and applies them everywhere. Vertical focus is not a marketing angle. It is the difference between a tool that works and one that sits idle.
