The play
Separate AI infrastructure growth from overall business health, checking whether new revenue genuinely offsets declines in legacy products.
Baidu just posted numbers that show both sides of an AI transition happening at once. Its AI Cloud Infrastructure revenue jumped 50% year over year, and GPU Cloud specifically surged 283%, actually speeding up from 184% growth the quarter before. That is a company finding real demand for AI compute and capturing it. But total company revenue still fell 4%, because core advertising, the business that has funded Baidu for two decades, dropped 19% in the same period, according to the original report.
Here’s why this matters if you run a company that has one steady legacy revenue line and one newer, faster growing one. Fast growth in a new segment feels like good news on a slide deck, and it is, but it doesn’t automatically mean the company is winning overall. If the old business erodes faster than the new one can backfill it, you can have a hot growth story and a shrinking top line at the same time. Baidu is living that math right now. The infrastructure layer of AI, the GPUs, the cloud capacity, the raw compute, is where a lot of real money is moving. But it takes time to scale big enough to offset a legacy business in decline, and the gap in between is where the pressure shows up.
If you’re betting part of your business on an AI-driven product or service, don’t just track the growth rate of the new thing. Track it against what you’re losing elsewhere, and watch the trend line, not just the headline percentage. This is exactly the kind of pattern worth watching inside your own numbers, and it’s the kind of thing we build into an AI command centre, so leaders can see both sides of the shift instead of just the exciting half.
