Most accounting and bookkeeping firms don’t have an email problem. They have a workflow problem that happens to arrive by email.

A client sends a bank statement to accounts@. Another replies to an overdue BAS request. A prospect asks what records they need to get started. A payroll client forwards an employee question that needs an answer before the next pay run. A partner receives a message from a client about a cash flow concern, then forwards it with, “Can someone look into this?”

None of these messages is difficult on its own. The issue is that they arrive across shared inboxes, personal inboxes, practice management tools, and client portals. Staff must read them, work out what matters, search for client context, decide who owns the work, and remember to follow through.

What manual email triage looks like in a real firm

Take a typical shared inbox on a Tuesday morning. There may be 60 new messages, but only 15 need active work. The rest are automated notices, acknowledgements, low-priority requests, newsletters, duplicate threads, and documents attached without explanation.

The team still has to inspect almost all of them.

A manager may start the day by scanning for urgent messages. They are looking for signs like:

  • A BAS, payroll, or tax deadline approaching
  • A client who has not supplied records needed for a close
  • A bank feed problem that stops reconciliation work
  • An ATO, IRS, state, or local authority notice
  • A client escalation about an incorrect report or missed payment
  • A new client asking what they need to provide before onboarding can begin
  • A request for advisory help that should not disappear behind compliance work

Then the sorting begins. Someone applies a label, forwards the message, posts a note in Teams or Slack, creates a task in the practice management system, or sends another email asking who owns the account. In plenty of firms, two people assume the other person has responded. In others, the partner becomes the traffic controller because the client emailed them directly.

The classification model should reflect your language, your client base, and your operating rules. A bookkeeping firm with hospitality clients will need different urgency signals from a firm focused on professional services or construction.

4. Apply urgency and risk rules

This is where AI triage becomes valuable rather than merely convenient.

Urgency should not be based only on words like “urgent” or “ASAP.” Clients use those terms for everything. Instead, the agent should assess the request against operational facts.

An email should rise to the top when it contains a regulatory deadline, a payroll cut-off, a cash issue, an authority notice, a client complaint, a cyber or payment fraud signal, or a blockage that will affect a scheduled close.

For example, a message from a client saying, “Our bank feed has stopped and we need reports for the board on Friday,” could receive a high-priority label because it combines a data issue with a defined reporting deadline. The system can tag the client manager, assign the bookkeeping team, and prompt a review of the bank connection.

A message saying, “Can you send us a copy of last month’s P&L?” may be routine. It can be routed to the account owner with a suggested response and a service-level target.

The rules need human oversight. Partners should decide what counts as a same-day response, what needs manager escalation, and what can sit in a standard queue. The AI follows that operating model consistently.

5. Extract action items and create work

The email itself is rarely the work. It is the instruction that starts the work.

A well-built triage agent extracts:

  • The client request
  • Dates and deadlines
  • Referenced documents

  • Required approvals

  • The accountable team member
  • Any missing information needed to proceed
