An AI-era pivot away from a working business shuts down, returns half the raise

The play

Protect profitable core revenue before funding an AI pivot, requiring paying customer evidence at each stage.

Convictional had a real business. A dropship platform doing $2 million in net annualized revenue, $83 million in GMV, and 3,000 customers using it. That’s not a huge company, but it’s a working one with real revenue and real customers paying for something they needed.

Then, in early 2025, the company sold that business off and pivoted to build an AI-era Slack alternative. They raised about $49 million total to chase it. Now Convictional is shutting down and handing back just under half of that raise to investors. The CEO’s own explanation was straightforward: there weren’t enough paying customers to make it a good business anytime soon, as reported by BetaKit.

The lesson here isn’t “AI pivots are bad.” It’s about what you give up to chase one. Convictional had a smaller but proven revenue stream, and they walked away from it to build something unproven in a crowded category. Slack alternatives are not short on competitors, and AI features alone don’t create demand where there wasn’t already a clear buyer problem to solve.

If you’re a business owner watching AI tools reshape your industry, the move to make isn’t to abandon what’s working in hopes of catching the next wave. It’s to ask where AI can strengthen the thing customers already pay you for, and where it genuinely can’t yet. That’s a harder, less flashy question, but it’s the one that keeps the lights on. It’s also exactly the kind of thing we build into an AI command centre, a way to test AI additions against your existing business instead of betting the whole company on a rebuild.
