A clear pricing pattern is taking hold among AI implementation agencies. The work starts with a discovery engagement, typically $1,500 to $3,000, where the agency maps processes, priorities and feasible use cases. That leads into an implementation project, usually priced from $5,000 to $25,000. Once the systems are live, the relationship shifts to an ongoing retainer of roughly $1,000 to $5,000 a month.

For an owner, that structure makes sense because AI work is rarely a one-off software install. Someone needs to monitor what’s working, improve workflows, manage tools and keep finding practical uses across the business. The reported margin profile is also telling. AI-ops agencies are running at 60% to 80% gross margins, compared with roughly 13% net margins for legacy digital agencies in 2025. That doesn’t mean every AI agency will be highly profitable, but it does explain why more firms are moving this way.

The reported share of AI-ops agencies leading with a retainer has risen from 64% in 2023 to 78%. That is a signal that the market is treating AI as an ongoing operating capability, not a project you complete and forget.
