Agency owner Jordan Fry shared a simple story this month. An existing client expanded their scope after a single email. No pitch deck. No discovery call. No long sales process. The details and commercial value were not shared, so this is an anecdote, not a benchmark. But it points to something many service businesses already know: the easiest growth often comes from clients who already trust your work. Fry’s account is worth reading in the original post.
The useful question is not, “How do we send more upsell emails?” It’s, “Have we earned the right to make a clear recommendation?” Existing clients say yes when they can see a problem, understand the proposed next step, and believe you know their business well enough to help without restarting the whole sales dance.
For AI agencies and advisory firms, this matters because a good retainer should create that visibility over time. You are not just delivering a one-off automation or report. You are learning where work is stuck, where decisions are slow, and where teams are losing time. That gives you credible reasons to suggest the next piece of work.
