If you still price per seat, pilot hybrid seat-plus-outcome billing now, AI agents are breaking seat-count logic across SaaS and customers expect usage-based options.
The billing model that built SaaS is quietly breaking. Pure per-seat pricing dropped from 21% to 15% of companies in a single year, while hybrid seat-plus-usage models now account for 41% of the market, according to recent industry data. The reason is straightforward: AI agents complete entire workflows without logging in, so there’s no seat to count and no user to bill.
A procurement bot might negotiate three vendor contracts in an afternoon. A research agent might pull competitive intelligence across a dozen sources overnight. Neither holds a login. Neither shows up in your seat count. If your vendor charges per seat, you pay nothing for work that used to require three full-time people. The math stops working for the software company, so the pricing has to change.
Hybrid models try to split the difference by charging a base seat fee plus usage or outcome tiers. It’s a hedge, not a solution.
