The play
Redesign service contracts around measurable outcomes, with clear definitions, baselines, exclusions, and pricing for automated delivery.
IT services firms have billed by the hour for decades. That’s starting to crack. Trade press is now reporting a real shift toward outcome-based contracts, where clients pay for a result instead of time and materials, and the reason is simple: AI lets a smaller team deliver more per engagement, so billing by the hour stops making sense for anyone as detailed in this report.
This isn’t a pitch deck idea anymore. Sierra, the AI customer service company, is running outcome pricing at more than $150 million in annual recurring revenue. Intercom is past $100 million ARR doing the same thing. Salesforce is already operating outcome-based deals at scale. HubSpot and Zendesk have gone further and published per-resolution rates publicly, meaning you can see exactly what a resolved customer ticket costs before you sign anything.
If you buy IT services, software, or support tools, this changes how you should be negotiating. A vendor quoting you by the hour or by seat count is pricing against the old model. Ask what they charge per outcome, per resolved case, per completed task. If they can’t answer that, it might mean their tool isn’t AI-driven enough to make the math work yet, or it might just mean they haven’t updated their pricing sheet.
For owners running their own service or support operation, this is worth watching closely. Your customers are going to start asking why they’re paying for hours when competitors are pricing on results. Getting ahead of that conversation is easier than reacting to it later. Tracking cost-per-outcome across your own tools and vendors is exactly the kind of thing we build into an AI command centre, so you’re not guessing at what a resolved ticket or completed task actually costs you.
