Productize repeatable agency work into internal software, measuring margin and delivery consistency before adding more staff or clients.
TripleDart started as a growth and SEO agency out of Bengaluru. Four and a half years later it’s sitting at $7M in annual recurring revenue, working with clients like GE, SentinelOne, ByteDance, and Sage, with 120 people on staff. No venture funding. And it’s reporting a 50% EBIT margin, which is a number most agencies never get close to.
The reason isn’t a bigger sales team or cheaper labor. It’s that TripleDart built its own software, called Slate, to run the actual work. Slate handles live SEO, content, and AI-visibility tasks, and it has a “cowork” mode so clients can work inside the platform alongside the team instead of waiting on email threads and status calls. The founder’s take is blunt: once a bootstrapped shop can run this profitably on its own tools, calling it an agency stops making sense. It’s closer to a software company that happens to employ people to operate it.
This matters for any owner running a services business, not just marketing shops. Agencies have always sold hours dressed up as expertise. The margin ceiling comes from the fact that more clients means more headcount, and headcount eats profit. TripleDart’s numbers suggest that if you build the tooling first and let staff operate inside it rather than around it, you can grow revenue without growing cost at the same rate. That’s the whole game. Whether this margin holds as they scale past 300 clients is still unproven, but the model itself is worth studying now, not later.
